12-Step Workshop Design: A Facilitator’s Roadmap 🗺️

12 Steps for Designing team building workshop

The 12-Step Workshop Design Process is the professional standard for creating and facilitating Right-Minded Teamwork (RMT) events.

Unlike traditional team building that relies on games or social exercises, this process is a structured, real-world method for addressing root causes and resolving deep-seated team issues in a non-confrontational, compassionate, and lasting way.

The Three Phases of Transformation

The 12 steps are organized into three distinct phases that ensure the workshop produces real work and measurable results:

Phase 1: Contract — Designing the Workshop (Steps 1–9)

The majority of the work happens before the team ever enters the room. In this phase, the RMT Facilitator works with the leader and teammates to build the agenda.

  • Teammate Interviews: This phase includes conducting confidential interviews to gather the “evidence” needed for the Punch List (Step 7).
  • Buy-In: By involving teammates in the design, you ensure they arrive at the workshop ready to participate rather than feeling “forced” to attend.

Phase 2: Commence — Facilitating the Workshop (Step 10)

This is the workshop.

Because of the intensive preparation in Phase 1, the facilitator can lead the team through difficult discussions in a Right-Minded manner, focusing on creating Work Agreements that solve the issues identified by the team.

Phase 3: Carry On — Sustaining Momentum (Steps 11–12)

A workshop is only successful if the change lasts.

In this final phase, the team implements their new processes and uses the Team Operating SystemRMT’s Team Operating System is a six-step, 90-day, continuous improvement system that organizes team functions to increase the likelihood of achieving customer satisfaction. More (Element #4) to ensure their Work Agreements remain active and effective.
